HubSpot Lifecycle Stage vs Lead Status: What Each One Is For

Lifecycle stage and lead status do different jobs in HubSpot. What each one means, how to set them up, and the mistakes that break your funnel reporting.

Short answer: lifecycle stage tells you how far a contact has got in your funnel. Lead status tells you what sales is doing with them today. Lifecycle stage moves forwards and rarely back. Lead status changes as often as the sales conversation does. Use both, and give each one a single job.

Lifecycle stage: where the contact is in the journey

HubSpot's default lifecycle stages are Subscriber, Lead, Marketing Qualified Lead, Sales Qualified Lead, Opportunity, Customer, Evangelist and Other. They are built for funnel reporting: how many leads became MQLs, how many MQLs became SQLs, and so on.

By default the stage only moves forwards. That protects your funnel numbers, but it also means a contact who went quiet two years ago can still say Opportunity. I cover that problem, and six others, in HubSpot Lifecycle Stages: Quirks and Fixes.

Lead status: what sales is doing right now

Lead status is a contact property that sales uses to show the state of follow-up. The defaults include New, Open, In Progress, Open Deal, Unqualified, Attempted to Contact, Connected and Bad Timing. You can edit these to match how your team actually works.

Lead status should change often. It is the property a sales manager filters on to answer "who hasn't been called yet?"

How the two should work together

A setup that holds up for most B2B teams using HubSpot:

  1. Marketing owns lifecycle stage up to MQL. One workflow sets MQL based on agreed criteria.
  2. Sales owns lead status. Reps update it as they work the lead.
  3. One workflow moves MQL to SQL, based on lead status and a qualifying answer, not on a rep's guess.
  4. Deals move contacts to Opportunity and Customer, using HubSpot's own lifecycle sync from deals.
  5. Cold contacts get a lead status, not a lifecycle demotion. Bad Timing or Unqualified tells sales the truth without corrupting the funnel report.

Mistakes that break reporting

  • Forms setting lifecycle stage directly. A demo form that sets SQL skips MQL, so your MQL to SQL rate goes wrong.
  • Integrations writing lifecycle stage. If Salesforce or another tool also sets the stage, you get two sources of truth. See the HubSpot Salesforce integration guide.
  • Lead status nobody updates. If reps don't touch it, it can't drive routing or reporting. Make it required at the right point.
  • Custom stages for every team. Adding stages for every edge case makes the funnel harder to read. Use a custom property instead.

Frequently asked questions

What is the difference between lifecycle stage and lead status in HubSpot?

Lifecycle stage shows how far a contact has moved through your funnel, from Subscriber to Customer. Lead status shows what sales is doing with that contact right now, such as New, Attempted to Contact or Connected. One tracks the journey; the other tracks the current sales activity.

Should lead status change the lifecycle stage?

It can trigger it, but only through one agreed workflow. For example, a lead status of Connected plus a qualifying answer can move a contact to SQL. Don't let several workflows, forms and integrations all set lifecycle stage, or nobody will know why a contact is where it is.

Can lifecycle stage go backwards in HubSpot?

Not on its own. HubSpot only moves lifecycle stage forwards unless you clear the value first. That is why lead status, or a separate custom property, is the better place to record a contact who has gone cold.
