Short answer: good HubSpot lead routing does three things. It assigns every inbound lead an owner straight away, using rules first and round robin rotation second. It tells the owner. And it escalates when nobody picks the lead up. Most routing problems come from leads that no rule catches, or from nobody noticing when a lead sits untouched.

Rules first, rotation second

Start with rules that should always win: an existing account owner, a named partner, a territory or segment. Only leads that none of those rules claim should go into a round robin. In HubSpot, that rotation is usually the Rotate record to owner workflow action.

Notify the owner

Assigning an owner isn't the same as the owner knowing. Send a task or notification with the context they need: source, form, company and anything the lead said.

Escalate when nobody acts

Pick a response time your team will commit to. If lead status is still New after that time, reassign the lead or alert the sales manager. Without this step, routing can look fine in HubSpot while leads quietly go cold.

Common reasons routing fails

  • Enrolment gaps. The workflow triggers on some forms but not all of them.
  • Stale rotations. People who have left are still in the rotation.
  • Two tools writing the owner. HubSpot and Salesforce, or a routing app, overwrite each other.
  • No reporting. Nobody can see how many leads waited, or for how long.

Measure it

Build one report: new leads by owner, time to first touch, and leads still New after your agreed time. Review it weekly. Lifecycle stage and lead status need to be set up properly for this to work. See lifecycle stage vs lead status.

Frequently asked questions

How do I set up round robin in HubSpot?

Use a contact workflow with the Rotate record to owner action, and choose the team or users to rotate between. Put rules for territory, segment or existing account owner before the rotation step, so the rotation only handles leads that no rule has claimed.

Why are HubSpot leads not being assigned to an owner?

Common causes are enrolment criteria that new leads don't meet, a workflow that only runs for some forms, a rotation that includes deactivated users, or another tool overwriting the owner. Check the workflow history for a contact that was missed.

How much does a HubSpot lead routing build cost?
